Ford Looks for Model-T Redux with UEV Plan

  • Even as Ford pushes back into a richer mix of ICE and hybrid vehicles better suited to its core North American market, it is talking about its new EV program – Universal Electric Vehicle (UEV), which bears zero relation to any previous Ford EV.

Ford, along with several other Western automakers, has had a difficult time with EV development. The company’s Q4 2025 earnings were messy, with a net loss of over $11 billion on previously disclosed writedowns associated with its EV programs. However, the underlying business execution at Ford is improving as it pushes back into a richer mix of ICE and hybrid vehicles better suited to its core North American market, especially given the US government’s wavering commitment to the EV transition.

Against this background, it might seem strange that Ford is talking about its new EV program –Universal Electric Vehicle (UEV) (or, as someone cheekily put it, FUEV!). However, the UEV, first announced in August 2025, bears zero relation to any previous Ford EV; this is a 100% clean sheet development, and it has a lot of interesting details. There are still many question marks, but what it has revealed so far looks promising in a way that is encouraging, and encouragingly different for a Western automaker.

The A-Team

As a kid, I used to enjoy watching the ‘A-Team’ television series in which an unlikely assortment of characters would work innovatively against seemingly impossible odds to win the day. It might be stretching the analogy here, but Ford has assembled a small team of technologists and cloistered them in Long Beach, California, far from its Michigan heartland, and given them carte blanche to develop an EV platform true to the spirit of Ford.

The team is led by Alan Clarke, an ex-Tesla engineer who heads the Advanced Electric Vehicle Development unit. His tight-knit group of engineers, technologists and aerodynamicists – many of the latter drawn from Formula-1 backgrounds – is untainted by association with Ford’s previous EV programs.

Model-T roots

An EV true to the spirit of Ford needs to be understood. Ford is not trying to develop a flagship car with an aspirational price tag. It is cleaving to the idea originally espoused by Henry Ford in the Model-T over a hundred years ago. The Model-T was revolutionary because it was deliberately designed and priced as a mass product rather than a luxury good, and then built using radical new mass‑production methods that slashed costs and prices over time. By adopting a simple, durable and easy‑to‑repair platform design, Ford made car ownership realistic for ordinary middle‑class and even working‑class families. Now, it is trying to do that again, but for the EV era and one that’s fun to drive, a non-negotiable for the design team.

Bounty hunters

Rather than using a siloed approach to designing the new platform, where different development teams are often pitted against one another, trading compromises on aspects of design, Ford instituted a seemingly simple idea – have the teams work together to optimize the overall system design. It did this by offering bounties – numerical values for key performance metrics such as mass and aerodynamic efficiency. For example, if a more costly but lighter-weight part achieves greater overall system efficiency than a cheaper but heavier part, then the team goes with the lighter part. This has led to some interesting and perhaps paradoxical choices in the design.

48/400 E/E architecture

The Ford UEV is being built with a low-cost, mature battery technology – LFP with a 400 Volt rating. So far, so normal. However, this is married to a low-voltage rail at 48 Volts, which makes sense from a weight perspective as the wire harness is much lighter than it would have been at 12 Volts. But it restricts the number of available options within the supply chain. Fortunately for Ford, Tesla had already made the switch to 48 Volts with the Cybertruck, which meant that a lot of its suppliers had already developed and qualified auxiliary components for the higher voltage. Given Cybertruck’s limited volume sales, many of those suppliers are likely relieved to have a new customer in Ford. Ford also said that a surprising by-product of the 48-Volt decision was to act as a talent magnet – attracting bright minds who want to develop products for future-oriented systems.

In-house versus tier suppliers

To achieve the desired levels of efficiency, Ford is electing to do a lot of the development work in-house. This includes designing much of the power electronics and central compute modules.

In power electronics, some of this has been the result of acquiring Auto Motive Power in 2023. The Ford-developed integrated power management module takes care of power electronics, power distribution and DC:DC conversion, and shares a PCB with the AC:DC converter. It also enables bidirectionality to provide for power outlets and the ability to supply power to a home (V2H). The Ford team says this module is massively simpler than competing solutions and joked that when someone eventually tears it down, they will ask why others have not followed a similar path. 

In zone controllers, Ford has again brought the designs in-house, though not the compute chips themselves. But it is controlling the hardware and software design, which it says enables a level of control it wouldn’t enjoy if it were solely reliant on external suppliers.

Limited autonomy  – only so far

Ford has committed to bringing an updated version of its Level-2 BlueCruise to market in 2027 but has also stated its intent to launch a Level-3 ‘eyes-off’ system on the UEV, starting at some point in 2028. The UEV is seen as the natural launch vehicle for the Level-3 system. However, Ford has said nothing so far about its plans beyond Level 3.

Design – cheating the wind and speeding production

The first model based on the UEV is a mid-sized truck. The exact design has not been revealed, but there have been some hints, such as the outline shown in the aerodynamic renderings seen in a video presentation and a few sketches. These hint at a more enclosed, or at least air-flow-optimized, design than the typical truck shape. The resulting design is reckoned to be 15% more aerodynamically efficient than the best competing truck.

Under the skin, innovation has continued in a design that has been optimized for production, which Ford calls the “Assembly Tree” approach that it has designed specifically for EVs. There are just two main structural parts – front and rear unicast aluminium subframes connected via the battery pack that acts as the third main structural member, and the floor. By comparison, the Ford Maverick has 146 structural parts. The UEV truck design allows for an innovative manufacturing process. The front and rear unicast elements, together with the battery pack and seats, are assembled on parallel tracks before being joined to form the vehicle. This radical simplification makes the UEV up to 40% faster to assemble than vehicles made using the traditional line assembly process, though Ford will reinvest some of that time in manufacturing in-house components for sub-assemblies, so the net time saving is closer to 15%.

Price positioning and dealer reaction

The mid-sized truck is aiming for a starting price of around $30,000, with production commencing later in 2026 at Ford’s Louisville, Kentucky factory, and first customer deliveries starting in 2027, initially for North America. There is intent to roll out internationally, but no timeline has been shared so far.

The mid-sized truck promises to be faster than a Mustang EcoBoost and deliver more cabin space than the latest Toyota RAV-4. The UEV platform will flex to smaller and larger vehicles – even light commercial vehicles – but designs for these will be revealed later.

Initial reactions from Ford’s dealers who have seen the vehicle are said to be very positive. Ford reported that, given the price point, dealers were expecting the truck to be stripped-back, almost de-featured, but were positively impressed, amazed even.

Analyst takes

The US administrative environment has become incrementally more hostile toward EVs. However, the direction of travel for the industry is clear, and it is one toward the electrification of drive trains. Ford has recognized that a radical shift is needed in design and manufacturing, and it is taking steps to make that transition. But rather than following, for example, German manufacturers’ approach that leads to relatively high-priced cars, Ford has gone back to first principles in an effort to rekindle the ideas that made the Model-T such a transformative product for ICE era automobiles, not only in terms of affordability but also production process innovation. This approach is likely closer to the model that has enabled Chinese EV makers to leap ahead of Western competitors. Whether Ford has done enough to buy it some breathing room (against US deregulation on emissions and fuel efficiency, and the Chinese competition currently kept at bay through high tariffs) remains to be seen, but it’s a bold step.
